Problems this addresses

A data and AI roadmap workshop is a working session, not a slide kit. Finance and revenue leaders usually arrive with a list of tools and leave with a list of decisions. We reverse that. The session names the number or the workflow that is stuck, what to do first, and what should wait.

AI is on the agenda only as a real task: search over approved documents, a forecast people already run, or a review queue. If the information and the oversight are not there, the roadmap says so. We do not invent a savings figure to justify a program.

Every team has a first project

Finance wants the close pack. Revenue wants pipeline. Someone wants an assistant. Nothing starts because the list is the plan. The workshop forces a sequence and a reason, including what is explicitly not this quarter.

The tool was chosen before the decision

A platform can be right and still be early. We look at the systems you already run and the meeting that hurts, then say whether the next step is a definition, a report, a shared table, or an assistant.

AI is a slogan

A roadmap that says 'add Copilot' does not name the question, the source, or the person who checks the answer. We only keep an AI item when those three exist. Otherwise it is a later bet, written that way.

Nobody owns the follow-through

A workshop that ends in a deck dies in a mailbox. You leave with owners, a first slice, and the decision you still owe. A Free Assessment or a build is a chosen next step, not an automatic one.

Hypothetical example. Leadership wants a customer-profitability number and a contract assistant in the same quarter. In this hypothetical, profitability is blocked because credits are treated differently in billing and in the ledger, and the assistant would read contracts nobody has labeled as approved. The roadmap puts the credit rule first, parks the assistant, and names the person who can approve the contract set later.

What you leave with

You leave with a short sequence your team can follow, not a maturity poster. The document is meant to be used in the next planning conversation.

The decisions that are actually stuck

A short list from finance, revenue, and the operators of the numbers, in their words. Side requests are recorded so they are not lost and not started.

What to do first, what waits, and why. Dependencies are plain: a forecast view that needs an actual you do not trust yet is not first.

For each proposed assistant or model: the task, the approved source, the human check, and whether it is ready. No task, no item.

Owners and the next step

Who decides, who participates in a later build, and whether the next conversation is a Free Assessment on one slice. We do not assign your team work they did not accept.

What a Free Assessment covers

The workshop can stand alone. A Free Assessment is the follow-up when one slice is ready to scope: the report, the definition, or the assistant you sequenced first. The assessment looks at that slice, not at the whole roadmap again.

FAQs

Is the workshop a fixed product kit?

No. It is facilitated around your systems and your meetings. The agenda changes with who is in the room. The output is a sequence, not a template with your logo pasted on.

How many people should attend?

The people who own the conflicting numbers and someone who can choose what waits. A large audience turns it into a presentation. We would rather have finance, revenue, and the person who prepares the pack.

Will you recommend a single platform?

Only if one platform is clearly the shortest path. Power BI, Fabric, Databricks, Azure, Foundry, and Power Platform are options. The roadmap can also say to change a definition and buy nothing.

Do you include a business case with a savings number?

We write the effort and the assumptions. We do not invent a return. If you need a number for a committee, it has to come from your own baseline, labeled as yours.
